About
This package supports agencies migrating from another CRM into Tern, allowing for data integrity (contacts, bookings, IDs, opt-ins) and owner and team adoption through training and confidence building. It covers up to 150 active bookings, a cleaned historical import file uploaded to Tern, and all contacts moved over in one file import.
The purchased package acts as the work contract with the CoPilot and will need to be confirmed by the CoPilot before work begins.
Requirements of the Agency:
1. The source CRM allows export of contacts and bookings in a usable format (CSV/XLS).
2. The agency provides timely access and answers within a defined SLA (1-2 business days).
3. The agency owner confirms which fields are authoritative when conflicts exist.
Phase 1: Discovery & Access Setup
The CoPilot will run an owner intro call covering account setup and a Tern overview, set a go-live date, clarify the source CRM structure and limitations, secure credentials and permissions, identify data objects to migrate (core contacts, active/unpaid bookings, historical bookings), import validated data into Tern, and handle a single file import of historical bookings.
What is not included: itineraries, custom fields, trip tags or labels, notes and internal comments, attachments (PDFs, images, documents), and owner/agent assignment rules.
Phase 2: Data Pulling
The CoPilot will pull full contact lists and bookings/reservations, extract IDs (reservation IDs, checks, client IDs), pull marketing opt-in and compliance data, and re-run reports when formats are wrong or incomplete.
Phase 3: Cleanup, Import & Testing
The CoPilot will normalize data for Tern import requirements, import validated data into Tern using Tern's import tools, run test migrations, validate counts and spot-check records, re-run scripts after fixes, and confirm bookings link correctly to contacts.
Phase 4: Final Handoff & Training
The CoPilot will run final report pulls to confirm completeness, do sanity checks on contacts and bookings, provide formal handoff and go-live confirmation, and run team training sessions including a live walkthrough of migrated data and recorded sessions for absent team members, plus Q&A.
Total Scope: Package approach, not billed hourly and priced as a total cost.
Duration: 2-4 weeks (async + scheduled calls). Timeline depends on source CRM export quality, client responsiveness, and number of re-runs required.
CoPilot skill profile: CRM data extraction, spreadsheet normalization, Tern import logic, client-facing communication.
Out of Scope:
Ongoing CRM cleanup post-launch, data enrichment or correction beyond normalization, building or migrating automations and workflows, historical data reconstruction not supported by the source CRM, configuring library setup with forms and templates, itinerary building, extended training blocks, prolonged troubleshooting, SOP creation, and re-training cycles for absent team members.
What success looks like: contacts and bookings are visible and linked correctly in Tern, and the owner confirms confidence using Tern as their primary CRM.

Pricing & Inclusions
While this package provides guidance to the user and CoPilot on how to work together,
users will retain full control and responsibility over how the work is executed by their CoPilot.
Lucia does not actively monitor or regulate the work involved in each package and
will not be held liable for any final outcomes or results achieved through a package.
